Here are some responses I’ve been hearing to my informal survey of the First Church/South Church collaboration/consolidation process. Hopeful signs: Reports that UNITE is uniting! After some initial tension around the type and amount of programming for “uniting” people, it sounds like a “both/and” approach is beginning to emerge. Breakthroughs have occurred as members of the working group have shared their personal stories and what connects with them. Particular sensitivity has been raised around the kinds of events that feel welcoming for people in recovery. This is a great example of how making space for diverse voices expands our perspective, which in turn expands our ability to connect with people.

More hopeful signs: Folks from the property working group have been working with their coach to do yet another critical piece of “both/and” work. With the leadership of the coach they are thinking about “mission.” They are also doing a detailed evaluation/inventory of our properties in an attempt to get a more “objective” handle on the property resources both churches bring to the table. Keeping mission in mind while doing an objective assessment will give our congregations the resources we need to make wise decisions about what physical properties will best serve the new mission of the new church.

I’m hearing questions about what decisions are best made during transition time versus “after the settled pastor has arrived.” My two cents: First, we might want to think of this person not so much as a “settled minister,” but as a “restart pastor,” with the requisite gifts and experience for creating something new. Second, having served as both a settled minister and transitional I can see both sides. There is not a hard and fast rule. Here are some questions we can ask ourselves: 

  • “Are we ‘waiting’ simply to put off making a tough decision?” In this case we’re neither serving ourselves nor our future settled (restart) minister; We might ask “What is preventing us from making this tough decision now? Lack of resources? Lack of information? Lack of willingness? What can we do to address these issues?
  • “Will making this decision now help us clarify our vision for the future so that we can put ourselves in the best position possible for finding a good settled (restart) pastor ‘match?’”
  • “If we decide to wait with this decision, are we really open to letting our future settled (restart) minister lead on this issue? If so, how will we make this expectation clear to the congregation?”

Examples: As a settled minister I have been in situations where church leadership told me that there was a staff member who clearly needed to be let go. Instead of just making that tough choice during the transition, they put it off for the settled minister. This was NOT helpful because it made my job of bonding with the congregation that much more difficult. On the other hand, I’ve had situations where the church hired staff during transition when as a settled minister I would have preferred the position filled on an acting basis so I could have more input in building the team. This same sort of dynamic is at play with properties, finances, program, etc. So, as I said, there is no hard and fast rule; rather, it’s a process of discernment. Starting something new is all about building momentum. My encouragement is to use this transition time when things are in flux to set up your future “settled” (restart) minister for success.

Last week we began exploring the second half of Weird Church: Welcome to the Twenty-First Century by Paul Nixon and Beth Ann Estock. This section describes 21 models, forms, paradigms for doing church that the authors have observed emerging in the 21st century. There are a lot of unknowns about the church of the 21st century, but one thing Nixon and Estock seem fairly certain of is that the “neighborhood, denominationally-franchised church . . . with a weak local vision and identity” is about to disappear.

As I read through the weird church paradigms, it seems to me that a number of them might be components of a new UCC in Granby: “The Simple Cell,” “The Dinner Party,” “The Soulful Community,” “The Community Enterprise,” “The Pilgrimage,” “The Innovation Lab,” “The Tabernacle,” all might manifest themselves in some way even if they don’t become the dominant or “stand alone” model. The book gives current examples of churches following these models. Which one of these example churches would you like to learn more about? 

My hope is that by the end of this process we will land somewhere with some kind of emerging, distinct local identity that new people can connect with. One of the reasons the denominationally-franchised church is headed for extinction is that too often it tries to be everything to everyone and so ends up unable to connect authentically with anyone. In the Book of Revelation, Jesus says to a “lukewarm” church “I will spit you out of my mouth” (3:16).  Trying not to offend anyone, the church as we have known it has feared being weird. 

I’m reminded of our “What’s Your Why?” training. Simon Sinek makes the point that the successful organization connects with the people who already on some level share the organization’s values. That’s why it’s so important as we go through this process to ask “Who is God calling us to reach next?” Rev. Paul Nickerson sometimes calls this person “unchurched Harry and Mary.” All of the weird church paradigms are targeted toward a specific group of people with particular spiritual, emotional, and social needs.

Several years ago Rev. Traci Blackmon, UCC Executive Minister for Witness and Justice, preached at a meeting of the newly formed Southern New England Conference UCC. Her text was the story of the Crossing of the Jordan God’s people were nearing the end of their forty year wilderness journey. Looking across the Jordan River, they could see the Promised Land. Like God did at the Red Sea forty years earlier, God had promised to part the waters for them so that they could cross over. But the waters didn’t part until the people at the front of the procession actually stepped into the water. A way opened up where there hadn’t been one before, but only after the people were willing to step out in faith.

Time and again I’ve found that to be true. And I’m finding it to be true now. I’ve had several exciting conversations with community members who are aware of our collaboration efforts and are interested in partnering with our congregations in creating something new. Every day has the potential to give rise to a clearer vision for our new combined future as long as we are willing and brave enough to continue moving forward in faith.

The second half of Weird Church: Welcome to the 21st Century by Paul Nixon and Beth Ann Estock consists of nineteen short chapters describing different models, approaches, and forms of 21st century church that the authors have observed. As First Church and South Church consider consolidation I encourage you to read these chapters and mind your heart. Do any of these descriptions grab your interest? Do you feel energized? Do you find yourself thinking about how we could do that kind of church here in Granby? One of the keys to success in finding a sustainable future is “following the energy.” 

I find very helpful the “notes of caution” scattered throughout the descriptions. In the weird church era, there are more failures than there are successes. Wise leaders learn from the mistakes of others. One small example that resonated with me: the coffee house church. Back in the aughts I was on a Church Development Committee that oversaw a church restart. The church decided to restart as a coffee shop. We found what Nixon and Estock also discovered: if people want coffee, they will go to a coffee shop, not a church disguised as a coffee shop. Our project ended up failing spectacularly. We also discovered that coffee shop church can succeed when it is supported by a larger organization. Not every creative idea results in a self-sustaining congregation. It’s helpful to be aware of diverse ministry models and the kinds of funding streams they are likely to require. 

As I read through the second half of the book, I realized that I’ve had personal experience with a number of types of weird church. My encouragement is that First Church and South Church folks get out there and visit, experience, and interview people representing as many of these different types as we can. A first step in creating something new is getting a sense of what’s already out there.

For example: “The Neighborhood.” Broadway United Methodist Church in Indianapolis is one of the more famous examples. I met the pastor, Rev. Mike Mather, when I was a church planter in Indiana. I recommend his book Having Nothing, Possessing Everything: Finding Abundant Communities in Unexpected Places. You can listen to a podcast of his approach to “The Neighborhood” here. Closer to home First Congregational Church of Stamford has adopted some of Rev. Mather’s strategies in their restart project. I’m glad to ask if Rev. Mather and/or the folks from FCC Stamford would be willing to chat with us.

There are at least two examples of the “Community Space” type right here in CT. Rev. Dr. Shelly Best is the founder and director of 224 Ecospace in Hartford. I’ve met with Dr. Best and toured the space. She is an amazing person from whom we could learn a lot. The second example:  United Congregational Church of Bridgeport sold their historic building a number of years ago and moved into a community space in which they are developing multiple ministries and income streams. Rev. Sara Smith was very helpful with FCC Stamford and I’m sure would be glad to talk with us. 

I’m aware of a number of other examples of weird churches that we could visit and talk with, but I will save those for the coming weeks.

A couple of weeks ago I wrote a column on different models of consolidation. For review, they were: assimilation, satellite, merger/restart, and “ICU.” If the goal of consolidation is to move from a decline trajectory to a growth trajectory, then the satellite and restart models offer the best possibilities. Satellite requires that a growing church “adopt” a declining church and redevelop it as a satellite location. Restart requires that two or more churches relinquish their prior identities in order to merge assets and create a new congregation.

Since that column I’ve done a little more digging for real world examples of some of these models. Below are a few examples and resources for further investigation.

Our Vitality Coach Rev. Paul Nickerson worked with three United Methodist churches that used the Restart model to create Lorrain Lighthouse UMC at a new location. The pastor who took them through this process is now retired but Paul assures me that if we inquire there are some church leaders who could share their experience.  Their Web address is https://www.lorainlighthouseumc.com.

Paul also directed me to a United Methodist District Superintendent in West Virginia for information about a three church creative merger that she oversaw. I’ve sent an email and will let you know when I find out more details.

An example of a Satellite/Adoption model consolidation from the East Ohio Conference of the United Methodist Church is Garfield Memorial UMC, which adopted South Euclid UMC. The pastor of Garfield Memorial is Rev. Chip Freed (chip@garfieldchurch.org).

What’s Up with Pastor Todd 1-15-21

This part two of a two-part series on “What’s Next?” at First Congregational Church of Granby. Part one focused on three different models for downsizing. This week we will focus on four different models for church consolidation

Assimilation (along with the “ICU” model below) is one of the more common models of consolidation. Assimilation happens when a “lead” church incorporates another church’s people and assets. Key for successful assimilation is assessment of mission compatibility of the assimilated church with the lead church. Also important is a clear understanding of any liabilities the assimilated church might bring to the table. The point of assimilation is to strengthen the position of the lead church and to provide an opportunity of the assimilated church to pass on the legacy of their assests. Because of the principle of homeostasis (that is, without conscious and sustained effort, churches tend to revert to status quo) assimilations usually don’t result in significant increases for the “lead” church. A nearby example of assimilation is Wilson Congregational Church (Windsor), which in 2010 assimilated to First Church in Windsor.

Satellite is a consolidation model in which a lead church “adopts” another church. The adoptee turns over control of its assets to a lead church, which then takes responsibility for developing the adopted church as a satellite of the lead church usually providing the adoptee access to the lead church’s staff, membership, and programs. This was a model explored by First Congregational Church of Stamford as an option that would have potentially allowed them to stay in their building. Unfortunately they were not able to find a nearby UCC with the capacity to take on the congregation as a satellite. Lead churches generally need to be on a growth trajectory in order to adopt a satellite and none of the nearby UCCs were growing.

Consolidation/Restart is a model that involves two (or more!) congregations merging their assets and membership on an equal basis to create a new congregation with a new identity and mission. Though researchers are still gathering data, we can say anecdotally that this is the most promising model for consolidation. Consolidation/restart may involve a new location, new building, new name, new worship style, and/or new staffing. The governing questions are “What is our Why?” and “What of our combined resources will best support us in living out that Why?” The consolidation/restart model disrupts the status quo enough so that the consolidating congregations can move from a decline trajectory to a growth trajectory while pooling resources to more effectively live out a common mission.

ICU model. We have also talked about this as the “Titanic model.” The ICU model is another version of hospice where two declining congregations combine resources in order to keep their current members as comfortable as possible for as long as possible. Unless there is conscious effort to change the congregations’ cultures, many consolidations follow the ICU model by default. Consideration of these different models was, for example, a part of the conversations around the consolidation that formed the new Southern New England Conference of the UCC.

The end of the year is a time for looking forward and looking back. Before I go any farther, a couple of caveats: 1) I recognize and honor all of the loss, grief, and anxiety of 2020 including the global COVID pandemic, our nation’s racial reckoning, and the ongoing political “civil war” that is tearing at the social fabric; 2) I recognize the longing to “go back to normal”; 3) as far as the future of our church goes, I’ll do my best to support whatever direction the congregation chooses.

That being said it seems highly unlikely that it will be possible to go back to pre-COVID “normal” entirely. Too much has changed. New habits have been formed and will likely continue–like worshipping online and doing meetings on Zoom, for example. Yes, we will resume doing things in person, but we will be connecting online much more than before COVID just because it’s more convenient and actually better suited for certain kinds of interactions. The good news is that we may have unwittingly perfectly positioned ourselves for this moment. 

I encourage you to check out the blog post “Five Reasons Why 2021 Should Be Your New Baseline.” The author, Thom Rainer focuses primarily on church metrics (how we measure our ministry), but his suggestion is that churches treat 2021 as a “fresh start.” If 2021 is a year for “fresh starts,” it seems to me that either the “downsize” lane or the “consolidation” lane could offer the opportunity for the freshest of all fresh starts–depending on how it’s done.

I get it. We human beings tend to resist letting go of anything lest we lose something “important.” Wise discernment is necessary for deciding what to leave behind and what to carry forward. But it is also true that an important part of our faith is the opportunity to start again, to lay down our burdens, to let go of the past including all our mistakes and regrets, to receive forgiveness, to get a second chance. As horrible as 2020 was in many respects, 2021 might just present us with an opportunity many people long for: a fresh start.

Revitalization, Redevelopment, Restart

Recently a colleague asked if there is a resource that deals with the topics of church redevelopment, church revitalization, and church restart. I’m not aware of any that bring all of these interventions together in one place, so here is my attempt at a (very) quick summary with references for further reading.


1. Church revitalization, church redevelopment, turnaround are all terms used for interventions with congregations on the decline side of the congregational life-cycle. The level of intervention depends upon how far along the decline path the congregation is. As the congregation moves further along the decline path the options for shifting to a growth trajectory become fewer and more dramatic. The lesson: don’t wait to make the changes needed for growth. The avoidance of a little discomfort now only means you’re compounding pain in the future. For more details on these dynamics see:

2. Church Restart. At a certain point on the decline-side of the church lifecycle a congregation reaches a “point of no return” where the financial and human resources are depleted to the point that turning the church around is no longer possible. The good news is that resurrection is still possible. Death is inevitable, but depending on local circumstances and how the dying process is managed, a range of rebirth possibilities is available. Following worship this past Sunday we had the second installment of our monthly “Working Lunch” program at First Congregational Church of Granby. This month we focused on a report of our Meet the Minister meetings. 47 church members participated in five Meet the Minister meetings over a period of several weeks. An intentional effort was made to invite the participating of both more active and less active members. Each meeting addressed four questions:

  1. What brought you to FCC Granby?
  2. What keeps you at FCC Granby?
  3. What would you like FCC Granby to be in 3-5 years?
  4. What steps might we take to get from here to there?

Responses were recorded and then tabulated through a method of qualitative analysis. You can read a full report of the results here.

Top line summary: 

  1. What brought you to FCC Granby? Sunday school for our kids (17 mentions).
  2. What keeps you at FCC Granby? Frienships/”people” (13 mentions).
  3. What would you like FCC Granby to be in 3-5 years? Merge South Church and First Church/a new combined church with new pastors, new mission, new space more that fits new mission (11 mentions).
  4. What steps might we take to get from here to there? Get out in community/Invite people (9 mentions).

The response to the first question is easy to understand in light of what FCC Granby and the wider culture used to be. Most participants joined the church when they were young parents. It was generally thought in the wider culture that some sort of exposure to religion was a good thing for children. So they looked for a vibrant Sunday school program and found one at FCC Granby. Now those kids are adults and are either moved away or no longer find church relevant. Newer generations have little or no exposure to church. The wider culture no longer values religion the way it used to. Today we can no longer count on young families with children to find us. We need to put in the hard work of connecting with them.

The response to question two is important. Declining churches are often faced with hard choices due to limited resources. This raises a foundational question: What is the “church?” If a church decides that what it really is is the building, its options for creating a sustainable future are severely limited. Too often, the church ends up closing and selling its beautifully maintianed building to someone else. If the church, however, is the people, for whom the building is a resource for ministry, the church has many more options for creating a future for itself.

The response to question three inspires me. It says that many in the core, active membership of the church see the need to do something big to fundamentally change the decline trajectory of the church. Merger is the most obvious option, but what shape that might take remains unclear.

Response to question four may seem at odds with the response to question three, but I don’t see it that way. I don’t see a merger possibility as “throwing in the towel,” so to speak. I’ll say it again, if the vision of merger is tying one “Titanic” to another “Titanic,” we’re wasting our time. If, however, it is combining resources to create a new mission of reaching new people and having a greater impact on Granby and beyond, then it’s worth it. The time to begin building that new mission is now.

Pray for Boldness

         My first thought when the movers left the apartment was that this was a mistake. I was sure that both my career and my marriage were in jeopardy because I had taken a call to be the Transitional Senior Minister at First Congregational Church of Stamford. My life was over. Stamford is 80 miles away from my home in Windsor, which meant that I would be spending the majority of my days and nights in this apartment away from my family for the foreseeable future. It was a devastating realization. I called my wife and my kids every day. I also cried every day that first week.

         When I returned to Windsor after that first week, I was still convinced that I had made a big mistake. My wife, Nicole, said to me, “See your spiritual director. That always makes you feel better.” So I did. I told David what was going on. He said, “Stick it out for two weeks. Do your spiritual practice every day. Remember, your thoughts are just thoughts. They’re not the truth.” So I did what my spiritual director said. Every day for at least 30 minutes I sat in silence, watched my breath, and let my thoughts float by. Slowly my mind began to settle. Slowly I started to feel more grounded. I was still very aware of the fragility of my situation. This church had forced out its previous senior minister. There was little preventing the same thing from happening to me. 

         Miraculously, instead of feeling anxious and timid, I felt emboldened. Then, just weeks into my tenure here, I was making my 80 mile Sunday morning commute when a deer leaped across Interstate 95 and onto the hood of my car. I spun around twice into oncoming traffic and stalled. Somehow I managed to get myself and my pet bunny out of the car and to the side of the road. First I called my wife. Then I called the police. Then I called Peter Birch, who drove out to Westport, picked me up, and drove me to church in time for service. I preached on the doctrine of the Trinity and danced with Wally Williams as a sermon illustration. Through these experiences I developed a new spiritual practice: preach every sermon as if it were my last because for any number of reason it well might be. And, look, here we are, my last sermon with you.

         Scripture tells us that what Jesus had predicted for his disciples had come to pass. They were doing miracles and gaining followers just like he did. They were also experiencing persecution just like Jesus had. Today’s Scripture is the final episode in a longer story of Peter healing a lame man who had been begging in front of the temple. When people asked how Peter had done this miracle he told them about Jesus. The authorities didn’t like what Peter and John had to say, so they arrested them, interrogated them, and ordered them to stop telling people about Jesus. Peter and John refused. Nevertheless, the authorities let them go. When Peter and John returned and told the other disciples about their experience, they didn’t pray for protection, they prayed for boldness. 

The Greek word that is translated “boldness” also means, “free spoken, open.” It means you say what you think, not in some meanspirited, vindictive way but out of conviction. Pastor and youth ministry specialist Mike Yaconelli puts it this way, “Boldness doesn’t mean rude, obnoxious, loud, or disrespectful. Being bold is being firm, sure, confident, fearless, daring, strong, resilient, and not easily intimidated. It means you’re willing to go where you’ve never been, willing to try what you’ve never tried, and willing to trust what you’ve never trusted. Boldness is quiet, not noisy.” Rabbi and organizational consultant Edwin Friedman calls this quality principled leadership. It’s the sort of boldness that 16thcentury protestant reformer Martin Luther demonstrated—the one after whom Dr. Martin Luther King was named. 400 years before the civil rights activist, Martin Luther stood trial for protesting abuses in the church. Facing a panel of inquisitors famous for burning heretics he said, “Here I stand, I can do no other.”

You have taught me boldness. And for that I cannot thank you enough. Week after week I have stood before you and preached my last sermon. Week after week you kept showing up for more. My previous church experience had taught me that I could be punished for any ill-considered word. Churches taught me that any difficult truth could kick the sabotage grapevine into high gear. Congregations had taught me speaking freely is just too risky. Church people taught me that honesty is unwelcome. But you changed all that. Slowly I began to worry less about blow back and upset. Slowly I risked grounding myself in deeper truths. I’ll never forget one Sunday following worship in the first church I served many years ago. I had told a story about my dad’s alcoholism to illustrate a sermon. One of the older members afterward said, “Save it for coffee hour.” Meaning, personal stories were unwelcome in the pulpit. Here you’ve supported me as I’ve deepened my connection with God, with my family, with myself, with my ministry, and with you.

My prayer for you going forward is that you will be filled with boldness. I pray that you will freely and openly give your testimony. Share your faith. The people of Stamford so desperately need bold, compassionate leaders in the community. My spiritual director calls the result of spiritual practice “true self-confidence,” as opposed to the shallow bluster we’ve become so accustomed to in our leaders. It turns out this wasn’t a mistake at all. From the eyes of the world, from the conventional perspective, this has turned out all wrong. The building is sold, the pastor is moving on, everything has changed. In a world that values victory this looks like defeat. But I don’t see it that way at all. We know something that others don’t. I’ve seen the twinkle in your eyes. We may have just glimpsed the truth for a second, but that’s infinitely more than most churches. Most churches are coasting along pretending they will never die. We have looked that reality squarely in the face, embraced it, and have placed our trust in resurrection on the other side. This is what Jesus was talking about when he said, “You shall know the truth and the truth shall set you free.” You know the truth. You are free. Now live like it.You have a story to tell and a testimony to give. Proclaim it with boldness.

Call To Worship        

The human heart longs for God. That ache that we feel inside, the isolation, the lack of purpose and meaning, unresolved grief if it isn’t attended to can lead us to some pretty dark places. That’s why before he ascended to heaven, Jesus gave his disciples an experience and a mission. The experience was resurrection. The mission was tell what they had seen and heard. In worship we have the opportunity to connect with God and live out our mission. Let’s worship God.

Prayer of Confession       

How can we share with others what we haven’t experienced ourselves? Holy God, we’re just like the first disciples. Jesus stands right before us yet somehow we miss it. Jesus tells us in plain words the way of the cross that leads to resurrection; nevertheless, we resist. Open the eyes of our hearts. We want to see you. Amen.
